RAND Corporation puts the overall AI project failure rate at 80.3% — broken into 33.8% abandoned before production, 28.4% that ship but deliver no value, and 18.1% that can’t justify their costs. You’re Automating the Wrong Thing

The single most common failure pattern we see is teams that skip the process audit entirely. They identify a process that feels slow, assume AI will fix it, and start building. But as Skan.ai puts it in their analysis of automation failures: “You can’t automate what you don’t fully understand.”

Here’s the uncomfortable truth: automation accelerates whatever already exists. If the process is well-defined and genuinely bottlenecked by manual effort, automation delivers. If the process is chaotic, inconsistent, or poorly scoped, automation scales the chaos. You don’t get efficiency — you get faster mistakes.

Full automation works for high-volume, rule-based tasks with clear inputs and outputs. But many processes need human judgement at critical decision points. The right answer is often a hybrid — AI handling the repetitive extraction and routing, humans handling the exceptions and approvals. Skipping this distinction is how companies end up with expensive bots that still need a person checking every output.

The tool-first approach makes this worse. Vendor marketing convinces teams to select a platform before they’ve mapped their processes or defined their objectives. It’s backwards. Start with the problem, not the product.

The data on what separates successful AI projects from failed ones is remarkably clear.

Projects that define success metrics before approval achieve a 54% success rate — compared to 12% for those that don’t.
